Rajma Not Getting Soft? 7 Fixes That Work

Published on October 28, 2026

If your rajma is still hard after an hour in the cooker, the cause is almost always one of seven things: old beans, hard water, acid added too early, too little soaking, too little water, too low a heat, or a gravy that went in too soon. Each has a simple fix, and a pot that is already hard can usually be rescued. Here is how to find and fix the problem.

1. The Beans Are Old

Dried beans harden with age. Beans that have sat on a shelf for a year or more can take twice as long to soften, and some never fully do. Buy fresh, and buy from a seller who turns over stock. Our Premium Kashmiri Rajma is packed in small 200 g packs so it does not sit in the cupboard for long.

2. Your Water Is Hard

Water with a lot of calcium and magnesium (hard water) slows softening because the minerals firm up the skins. If your taps leave white scale on the kettle, try soaking and cooking in filtered or boiled-and-cooled water. A small pinch of baking soda (⅛ to ¼ teaspoon per cup of beans) in the cooking water also helps, but too much turns the beans mushy and can leave a soapy taste.

3. You Added Tomato, Tamarind or Lemon Too Early

Acid keeps beans firm. If the tomato masala goes into the pot before the rajma is soft, the beans stop softening however long you cook them. Cook the beans until completely soft first, then add the tomatoes and the rest of the gravy.

4. You Did Not Soak Long Enough

Unsoaked or briefly soaked beans cook unevenly, with a hard core. Soak for 8 to 12 hours in cold water. Our guide How Long to Soak and Cook Rajma has the full chart, and the 2-3 minute boil plus 1-hour rest works if you are short of time.

5. There Is Too Little Water

As beans swell they drink water, and if the pot runs dry the top layer cooks in steam and stays hard. Keep the water at least 2 inches above the beans, and top up with boiling water, not cold, if you need more.

6. The Heat Is Too Low or Too Short

A weak simmer will not soften rajma in a reasonable time. In a pressure cooker, give it at least 5 to 6 whistles on medium heat, or 20 to 30 minutes after the first whistle. In an open pot, keep a steady simmer for 1 to 1½ hours.

7. The Pressure Cooker Is Not Sealing

If steam leaks around the lid, the cooker never reaches full pressure and the beans only simmer. Check the gasket and the vent, and make sure the lid is locked.

Salt Is Not the Problem

You may have heard that adding salt makes beans hard. Kitchen tests show it does not stop them softening, and salted cooking water gives better-seasoned beans. It is acid, not salt, that you should hold back.

How to Rescue Rajma That Is Still Hard

  1. If it is already in the gravy, take out the acid by adding a splash of plain water and cooking on without extra tomato or lemon.
  2. Pressure-cook for another 10 to 15 minutes.
  3. If it is still firm, add ¼ teaspoon of baking soda dissolved in a little water, and cook for another 10 minutes.
  4. If nothing works, the beans are likely very old. Mash a few into the gravy to thicken it, and buy fresher rajma next time.

Safety note: rajma must be fully cooked. Raw or undercooked kidney beans contain a compound that can make you ill, so never serve beans that are still hard.

Frequently Asked Questions

Why is my rajma not soft after 1 hour?

Most often the beans are old, the water is hard, or tomato was added before the beans were soft. Check each of those first.

Does baking soda make rajma soft?

Yes, a small amount helps, about ⅛ to ¼ teaspoon per cup of beans. Use it only when needed, because too much makes beans mushy and can leave an aftertaste.

Can I cook rajma that was not soaked?

Yes, but expect 40 to 50 minutes in a pressure cooker, and a higher chance of uneven cooking. Soaking overnight is much more reliable.

How can I tell if rajma is old?

Old beans look dull and wrinkled, and they swell less when soaked. If many beans float or stay small after 12 hours, they are probably past their best.
